The answer players want: when do Retainers unlock?

Not reliably confirmed yet. Multiple playtest creators ask the same question while seeing other leaders surrounded by followers. That is evidence of a real search intent, not evidence of a specific unlock level.

What is confirmed about the army structure

The developer describes smaller tactical groups built around samurai leaders rather than a rigid Roman-style army. Lower-status followers in those groups can use different weapons such as spears and bows.

The Steam campaign description also confirms a retinue system, leader promotion, expanding army capacity and individually progressing warriors.

Why we are not publishing a level number

One of the fastest ways to make a launch guide useless is to turn a creator's guess into a fact. The playtest footage contains guesses such as "maybe the next level opens something," but no stable official Retainer requirement.
